You are going to build an AI freelance marketplace. Not a blog about freelancing. Not a course about marketplaces. A working platform where AI-skilled freelancers connect with businesses that need them, transactions happen, and you earn a commission on every deal. This guide covers every step. Follow it in order. Do not skip steps.
Prerequisites
Before you start, you need the following:
- A laptop with a modern browser (Chrome or Firefox)
- A Sharetribe account (14-day free trial) — go to sharetribe.com and sign up
- A Stripe account for collecting payments — go to stripe.com and sign up
- A Notion account for documentation — free tier is fine
- A Cal.com account for scheduling calls — free tier is fine
- A Gmail account for communication
- 6-8 hours of uninterrupted time for initial setup
Total upfront cost: $0 during the trial period.
Step 1: Configure Your Sharetribe Marketplace
Open your browser and go to sharetribe.com. Sign in with the account you created. You should see the Sharetribe dashboard with a “Build your marketplace” prompt.
Set Up Your Marketplace Brand
Click Settings → General. Enter your marketplace name, slogan, and description. Choose a primary color that is NOT blue (every competitor uses blue — differentiate with orange, green, or deep purple).
Click Save.
Configure Listing Types
Click Settings → Listing types → Create new listing type.
Listing Type 1: Freelancer Profile (Supply Side)

- Add custom fields: Specialty (select), Experience Level (select), Hourly Rate (number), Bio (long text), Portfolio URL (url), Vetting Status (select), Availability (select)
Listing Type 2: Client Project (Demand Side)

- Add custom fields: Project Type (select), Budget Range (select), Timeline (select), Project Description (long text), Required Experience (select)
Save both listing types. Do you see both types in your settings? If any fields are missing, add them now.
Connect Stripe
Go to Settings → Payments → Connect Stripe. Complete the Stripe onboarding flow. You should see a green “Connected” status. Set your marketplace commission to 10%.

Step 2: Build Your Vetting System
Your vetting system is what separates your marketplace from Fiverr. Without it, you are a smaller version of an existing platform.
Design the Skills Assessment
Open a new Google Doc. Design a three-tier vetting process:
Tier 1: Portfolio Review — Every applicant submits a portfolio with at least 2 completed AI projects. Score on: relevance, complexity, client evidence, documentation quality. Pass threshold: 6 out of 8.
Tier 2: Live Build Test — A standardized 60-90 minute technical assessment. Example for AI Automation Specialists: “Build a Make.com scenario that takes a form submission, enriches the data with OpenAI , and routes output based on a score threshold. Record a Loom walkthrough.” Score on: functionality (40%), conversation design (25%), error handling (20%), code quality (15%). Pass threshold: 70%.
Tier 3: Vetting Call — 15-minute video call with three questions testing authenticity, problem-solving, and professionalism. Pass threshold: 4 out of 6.
Create the Application Form
Go to typeform.com. Create a freelancer application form collecting: name, email, primary AI skill, years of experience, portfolio URL, LinkedIn URL, and a 200-word response to “Describe a recent AI project and its measurable results.”
Embed this form on your marketplace’s “Become a Freelancer” page.

Step 3: Recruit Your First 30 Freelancers
Source Freelancers
Upwork (15 freelancers): Search for your niche. Filter by: Job Success 90%+, Hourly Rate $50+, Completed Projects 5+. Add each to a Google Sheet “Freelancer Recruitment Tracker.”
LinkedIn (10 freelancers): Search for “[niche] freelancer” or “[niche] consultant.” Filter by “Open to work.”
Twitter/X (5 freelancers): Search for “[niche] looking for work” or “[niche] taking clients.”
Target: 30 qualified names in your tracker.
Send Recruitment Emails
Use this template:

LinkedIn (5 clients): Search for “[industry] CEO.” Filter by posted in last 30 days.
Send Client Outreach
Subject: Finding [niche] freelancers shouldn’t take 2 weeks

I know [Company] is growing, and finding reliable [niche] freelancers is eating more time than it should.
I built [Marketplace Name] to solve this. Every freelancer has passed a live skills assessment. You post a project, we match you with a vetted specialist within 24 hours.

Include a 2-minute Loom demo video showing the marketplace in action.
CHECK-IN: Step 4 Complete
- Client tracker with 20+ contacts

Step 5: Build the Matching Engine
The matching engine is what makes your marketplace better than a job board. When a client posts a project, deliver 2-3 vetted freelancer profiles within 24 hours.
The Matching Protocol
- Read the project description. Extract: type, budget, timeline, experience level.
- Open your Freelancer Pipeline in Notion. Filter by: Status = “Active,” matching specialty, Skill Score above threshold.
- Select the top 3 matches.
- Message each freelancer: “New project matching your expertise — want details?”
- Email the client: “We have 2-3 vetted freelancers ready. Proposals within 24 hours.”
- If no proposals after 24 hours, reach out to 3 more freelancers and escalate.
CHECK-IN: Step 5 Complete
- Matching protocol documented and executing every 4 hours
- Calendar reminders set for 9 AM, 1 PM, and 5 PM checks
- Every client project has at least 1 proposal within 48 hours
Step 6: Launch and Optimize
Calculate Liquidity Metrics
Fill Rate = Projects with proposals / Total projects posted. Target: 85%+.
Time to First Proposal = Hours between posting and first proposal. Target: under 12 hours.
Take Rate = Projects completed / Projects started. Target: 80%+.
Optimize Based on Metrics
If Fill Rate below 85%: Recruit more freelancers in the under-served specialty. If Time to First Proposal over 12 hours: Set up a Slack group for instant project alerts. If Take Rate below 80%: Add kickoff call facilitation and milestone payments.
Step 7: Scale with Premium Tiers
Standard: 10% commission. Client posts, receives proposals, selects freelancer. Managed Match: $500 setup + 15% commission. You personally select and present 3 pre-vetted freelancers. Enterprise: Custom pricing, minimum $2,000/month retainer. Dedicated account manager, guaranteed 4-hour response time.
