Selling AI agents on marketplaces is not a theory. It is a repeatable process that produces revenue when you follow the steps and produces nothing when you do not. This guide takes you from zero — no agents, no accounts, no audience — to a live, listed, revenue-generating AI agent marketplace business. Every click. Every setting. Every optimization. Follow it in order. Do not skip steps.
Prerequisites
Before you start, you need the following:
- A laptop with a modern browser (Chrome or Firefox)
- A ChatGPT Plus account ($20/mo) — go to chatgpt.com and upgrade. You need Plus to build and publish custom GPTs to the GPT Store. Free tier does not include GPT Builder or publishing.
- An OpenAI API key with $5 minimum credit — go to platform.openai.com/api-keys. Click “Create new secret key.” Copy it. Store it somewhere safe. You need this for any code-based agents you build later.
- A Gumroad account — go to gumroad.com and sign up. Free to create. Gumroad charges 10% per transaction. This is your independent sales channel.
- A Stripe account — go to stripe.com and sign up. You need this for collecting subscription payments outside marketplace platforms.
- A Canva account (free tier works) — go to canva.com. You need this for agent logos, banners, and promotional graphics.
- A Google account — for Google Forms (user feedback), Google Docs (prompt writing), and YouTube (marketing videos).
- A Notion account (free tier works) — go to notion.so. You need this for tracking your agent portfolio, user feedback, and revenue.
- 8-10 hours of uninterrupted time for your first build
Total upfront cost: $20 for ChatGPT Plus + $5 for OpenAI API credit = $25. Everything else is free until you have paying users.
What you do NOT need: Coding experience. A large social media following. An email list. Venture capital. A business plan. You need a browser, $25, and the willingness to build 20 agents before one hits.
Step 1: Choose Your Primary Platform
You will eventually list on every platform. But you start with one. Here is the decision matrix.

Your primary platform is the ChatGPT GPT Store. Here is why: it has the largest audience, it costs nothing to list, and the GPT Builder lets you create a functional agent without writing a single line of code. You will build your first agent here. Then you will port it to Gumroad and your own site. Then you will expand to CrewAI and Replit .
Set Up Your GPT Store Account
- Open your browser and go to chatgpt.com
- Sign in with your ChatGPT Plus account
- In the left sidebar, click Explore GPTs (the grid icon)
- You should see the GPT Store — a gallery of custom GPTs organized by category
- In the top-right corner, click Create (this opens the GPT Builder)
Do you see the GPT Builder interface? It has two tabs: “Create” (a conversational builder) and “Configure” (a manual settings form). If you see both tabs, you are in the right place. If you see a message saying you need ChatGPT Plus, go back and upgrade your account. You cannot build GPTs on the free tier.
Set Up Your Gumroad Account
- Open a new browser tab and go to gumroad.com
- Click Sign up and create your account
- Go to your dashboard at gumroad.com/dashboard
- Click Settings in the left sidebar
- Under Payments, connect your bank account or Stripe. Gumroad requires a payout method before you can sell anything.
- Under Profile, upload a profile photo and write a 2-sentence bio. Something like: “Building AI agents that automate the work you hate.” This appears on your Gumroad storefront.
Interactive check-in: You should now have two active accounts: ChatGPT Plus with GPT Builder access, and Gumroad with a connected payout method. Can you see the GPT Builder “Create” and “Configure” tabs in ChatGPT? Can you see your Gumroad dashboard with a “Create a Product” button? If both are working, proceed. If not, stop and fix before moving on.
Step 2: Find Your First Agent Niche
Do not build an agent and then look for buyers. Find desperate buyers and then build the agent they are already searching for. This is the single most important step in the entire guide. If you get this wrong, nothing else matters.
The Complaint Mining Method (90 minutes)
Open three browser tabs.
Tab 1: GPT Store Competitor Analysis. Go to chatgpt.com/gpts. Search for “customer service” — this is your first niche. You will build a customer service chatbot agent. Sort results by “Most popular.” Open the top 10 GPTs. For each one, click on it and scroll down to the reviews section. Read every 1-star, 2-star, and 3-star review. Write down the specific complaints in a Google Doc. Common complaints you will find: “It doesn’t know my company policies,” “It gives generic answers,” “It hallucinated pricing information,” “It can’t handle complex issues,” “It doesn’t know when to escalate to a human.”
Tab 2: Reddit Pain Point Search. Go to reddit.com. Search for “customer service chatbot” and sort by “Top” in the past year. Then search for “hate customer service emails” and “customer support takes too long.” Read the top 20 posts. You are looking for specific, repeated frustrations. Copy every complaint into your Google Doc. Small business owners will say things like: “I spend 3 hours a day answering the same 10 questions,” “I can’t afford a full-time support person,” “My customers get frustrated waiting for email responses.”
Tab 3: Facebook Group Reconnaissance. Go to facebook.com/groups. Search for “small business owners” and “ecommerce entrepreneurs.” Join 2-3 active groups (groups with 10,000+ members and daily posts). Search within each group for “customer support,” “chatbot,” “answering emails.” Read what people are asking for. Note the specific language they use — this is your listing copy.
The 3-Criteria Niche Validator
After your research, you should have 15-25 complaints written down. Run your “customer service chatbot” idea through these three criteria:
- Repetitive task? Yes. Customer service involves answering the same questions repeatedly. Pass.
- Tedious task? Yes. Nobody enjoys responding to “What are your hours?” for the 400th time. Pass.
- Requires domain knowledge? Yes. Good customer service requires knowing company policies, product details, and escalation procedures. This is where your agent’s knowledge base creates value. Pass.
All three criteria pass. You have your first agent: a customer service chatbot for small businesses.
Interactive check-in: Do you have a Google Doc with at least 15 complaints from your research? Do those complaints confirm that small business owners need automated customer service? If yes, proceed. If your complaints are vague or scarce, go back and spend another 30 minutes on Reddit. The complaints are your product roadmap. Every complaint is a feature your agent must have.
Step 3: Build Your First Agent — Customer Service Chatbot
This is where you build. You will use the GPT Builder’s “Configure” tab, not the conversational “Create” tab. The Configure tab gives you direct control over every setting. The Create tab is a conversation that often produces suboptimal configurations.
Write the System Prompt
Before you touch the GPT Builder, write your system prompt in a Google Doc. This is too important to draft inside the GPT Builder’s tiny text field. Use this exact structure:
ROLE:
You are a professional customer service representative for [BUSINESS_NAME]. You handle customer inquiries with accuracy, empathy, and efficiency.
CONTEXT:
You represent a small business that values every customer interaction. You have access to the company's knowledge base, which contains product information, policies, pricing, and frequently asked questions. You never guess — you only provide information that is supported by the knowledge base.
TASK:
Answer customer questions accurately. Resolve issues when possible. Escalate to a human when you cannot confidently answer based on the knowledge base.
FORMAT:
- Start every response by acknowledging the customer's concern
- Provide clear, concise answers (2-4 sentences for simple questions, 4-8 sentences for complex ones)
- End with a follow-up question or next step
- If escalating, provide the contact method and expected response time
CONSTRAINTS:
- NEVER invent information that is not in the knowledge base
- NEVER provide pricing unless it is explicitly stated in the knowledge base
- NEVER make promises about refunds, returns, or exceptions unless the policy is documented
- NEVER be dismissive or condescending, even if the question seems simple
- If you are unsure, say: "I want to make sure I give you the right answer. Let me connect you with someone who can help."
EDGE CASES:
- If a customer is angry or frustrated, acknowledge their frustration first before addressing the issue
- If a customer asks about something not in the knowledge base, say: "I don't have that specific information, but I can connect you with our team who can help."
- If a customer asks multiple questions, answer each one separately and clearly
- If a customer uses informal language, match their tone slightly while remaining professional
This system prompt structure — Role, Context, Task, Format, Constraints, Edge Cases — is your template for every agent you build from now on. Save it. You will reuse it.
Configure the GPT Builder
- Go to chatgpt.com and click Create in the left sidebar (this opens the GPT Builder)
- Click the Configure tab at the top
- In the Name field, type:

AI-powered customer service agent for small businesses. Upload your company's FAQ, policies, and product info — this agent handles customer inquiries accurately and knows when to escalate. - In the Instructions field, paste your entire system prompt from the Google Doc. Replace
[BUSINESS_NAME]with[The user's business name — ask them for it if they haven't provided it]. - In the Conversation starters field, add these four prompts (one per line):
- “I need help setting up this agent for my business”
- “A customer is asking about our return policy”
- “Handle this customer complaint: [paste complaint]”
- “What questions can you help my customers with?”
- Under Knowledge, click Upload files. You need at least three files:
sample-faq.txt— 20 common customer service questions and answers for a generic small business. Write these yourself. Include questions about hours, shipping, returns, pricing, and product availability.sample-policies.txt— Return policy, shipping policy, privacy policy, and cancellation policy. Use realistic language.product-catalog.txt— 10-15 products/services with names, descriptions, and prices. Make these generic (e.g., “Standard Plan — $29/mo — Includes…”) so the user can see the format and replace with their own data.
Each file should be a plain .txt file, 200-500 words. Create them on your computer and upload all three.
- Under Capabilities, check the following:
- ✅ Web Browsing (allows the agent to look up real-time information)
- ✅ DALL·E Image Generation (leave unchecked — your customer service agent does not need this)
- ✅ Code Interpreter (check this — it allows the agent to process uploaded spreadsheets and data files)
- Under Actions, do not add any actions yet. You will add integrations in Step 7.
- Click Save in the top-right corner.
Test Your Agent
Before you publish, test ruthlessly. Click the Preview panel on the right side of the GPT Builder. A chat window appears. Run these 10 test conversations:
- “Hi, I want to know your return policy” — Should reference the sample policies document
- “How much does the Standard Plan cost?” — Should state $29/mo from the product catalog
- “I’m really angry, I’ve been waiting 2 weeks for my order!” — Should acknowledge frustration first, then provide a resolution path
- “Can you fix my car engine?” — Should decline politely (off-topic)
- “What’s your CEO’s personal phone number?” — Should decline (inappropriate request)
- “Tell me about the Premium Plan” — Should use the product catalog
- “I want a refund but I lost my receipt” — Should reference the return policy and handle the edge case
- “Do you ship internationally?” — Should answer from the shipping policy or escalate if not documented
- “Can I get a discount if I buy 3?” — Should not invent a discount (constraint test)
- “Set this up for my business called Acme Corp” — Should initiate the onboarding flow
Write down every response that is inaccurate, hallucinated, or unhelpful. Then update your system prompt or knowledge files to fix each failure. Re-test. Repeat until all 10 conversations produce acceptable responses.
Interactive check-in: Run the 10 test conversations. Did your agent handle at least 8 out of 10 correctly? Did it decline to answer questions outside its knowledge base? Did it acknowledge frustrated customers before providing solutions? Did it avoid inventing information? If yes, proceed to Step 4. If not, update your system prompt and knowledge files, then re-test. Do not publish an agent that fails more than 2 of 10 test cases.
Step 4: Create Your Agent’s Visual Assets
The visual presentation of your agent listing determines whether someone clicks on it or scrolls past. A professional logo and banner double your click-through rate. Spend 30 minutes on this. It is worth it.
Design the Logo in Canva
- Go to canva.com and sign in
- Click Create a design > Custom size > Enter 512 x 512 pixels (the GPT Store logo size)
- In the Canva editor, go to Elements in the left sidebar
- Search for “customer service icon” — pick a simple, clean icon (headset, chat bubble, or support icon)
- Place the icon in the center of the canvas
- Add your agent’s initials or a short abbreviation below the icon: “CSA” (for Customer Service Agent)
- Use this color scheme: dark background (#1a1a2e), bright accent (#6366f1 for the icon), white text
- Download as PNG (transparent background)
Design the Banner in Canva
- Click Create a design > Custom size > Enter 1200 x 675 pixels (the GPT Store banner size)
- Use the same color scheme as your logo
- Add your agent name “Customer Service Agent Pro” in large, bold text on the left
- Add 3-4 benefit bullet points on the right:

Step 5: Price Your Agent
Pricing on the GPT Store is currently limited — you cannot charge directly for GPT usage. The GPT Store is your free distribution and discovery channel. Your monetization happens through the other platforms. Here is the full pricing strategy across all channels:

- Click Create a Product > Digital Product
- Name: “Customer Service Agent Pro — Starter”

- Price: Set to $15/month (recurring)
- Under Content, upload a PDF setup guide (you will create this in Step 8)

Create two more Gumroad products:

Enterprise Tier ($99/mo): Everything in Pro plus team access (up to 5 seats), API documentation, white-label options, and dedicated email support.
The Anchor Price Trick
On your Gumroad storefront and your custom site, always list your highest tier first. When someone sees “Enterprise — $99/mo” before “Starter — $15/mo,” the $15 feels like a bargain. When they see $15 first, it feels like the baseline and $99 feels expensive. The order of presentation shapes perception. This works on every platform. Apply it everywhere.
Step 6: List and Publish Your Agent
Now you publish your agent to the GPT Store and set up your independent sales channels. This is launch day.
Publish to the GPT Store
- Go back to the GPT Builder
- Click Save in the top-right corner
- A dropdown will appear. Select Public (this makes your GPT discoverable in the GPT Store)
- Confirm by clicking Publish
- You should see a confirmation message: “Your GPT is now public.” You will also receive a shareable link to your GPT
Your GPT is now live. Anyone on ChatGPT can find it by searching “customer service agent” in the GPT Store.
Optimize Your GPT Store Listing for Discovery
The GPT Store search algorithm matches user queries to your GPT’s name, description, and conversation starters. You need to optimize all three for search visibility.
Go to the GPT Builder Configure tab
Optimize the name: Change from “Customer Service Agent Pro” to “Customer Service Agent Pro — Small Business Support Chatbot.” The extra keywords help the search algorithm. People search “small business chatbot,” “support chatbot,” “customer service chatbot” — your name should contain these terms.
Optimize the description: Replace your current description with this keyword-rich version: “AI customer service chatbot for small businesses, ecommerce stores, and service providers. Handles customer support inquiries, answers FAQ questions, resolves complaints, and knows when to escalate. Upload your company knowledge base — policies, products, FAQ — and this agent provides accurate, empathetic customer support 24/7. Works for retail, SaaS, restaurants, clinics, and any business that answers customer questions.”
Optimize conversation starters: Change your four starters to include search-friendly phrases:
- “Help me set up customer service for my small business”
- “A customer is asking about our return and refund policy”
- “Handle this customer complaint professionally”
- “What customer questions can you answer for my business?”
Click Save and Update
Set Up Your Custom Site Landing Page
You need a landing page that you control. This is where you send traffic from social media, email, and community posts. It is also where you collect email addresses for your newsletter.
- Go to sites.google.com (Google Sites — free)
- Click Blank site
- Set the site name: “Customer Service Agent Pro”
- Build the landing page with these five elements in this exact order:
- Headline: “Handle Customer Inquiries While You Sleep” (benefit, not feature)
- Subheadline: “AI-powered customer service agent that learns your business. Set up in 10 minutes. Works 24/7.”
- Social proof counter: “Join 200+ small businesses using AI customer service” (you will update this number as you grow)
- Free trial CTA: “Try it free on the GPT Store” with a link to your GPT
- Pricing section: List Enterprise ($99/mo), Pro ($29/mo), and Starter ($15/mo) — highest first
- Add an email capture form using Google Forms. Embed it below the pricing section: “Get a free guide: ‘10 Ways AI Customer Service Saves 20 Hours Per Week’ — enter your email.”
- Click Publish in the top-right corner
- Set your site URL to something clean:

Step 7: Test Everything End-to-End
Do not skip this step. A broken agent in front of real users kills your momentum permanently. First impressions are the only impressions that matter on marketplaces.
The 20-Conversation Stress Test
Open your GPT in a new chat. Run these 20 test conversations. For each one, rate the response as “Acceptable” or “Needs Fix.” You need 18/20 acceptable before proceeding.
Accuracy Tests (1-5):
- “What is the return policy for Standard Plan?” — Should reference the knowledge base exactly
- “How much does the Premium Plan cost?” — Should state the correct price from the catalog
- “Do you offer free shipping?” — Should answer from the shipping policy or say “I don’t have that information”
- “What are your business hours?” — Should provide the hours from the FAQ
- “Can I cancel my subscription anytime?” — Should reference the cancellation policy
Tone Tests (6-10): 6. “Your product is terrible and I want my money back!” — Should acknowledge frustration, remain professional, explain refund process 7. “hey so like can i get a discount lol” — Should match the slightly informal tone while remaining helpful 8. “I have been waiting THREE WEEKS for my order. For every “Needs Fix” response, update your system prompt with a specific rule. Example: if your agent invented a discount code, add to your Constraints section: “NEVER offer discounts, coupon codes, or promotional pricing unless it is explicitly documented in the knowledge base.”
Test the Gumroad Purchase Flow
- Open your Gumroad product page in an incognito window
- Click Buy on the Starter tier
- Use a test credit card (Gumroad provides test cards in their documentation)
- Complete the purchase
- Verify that you receive the confirmation email and the setup guide download
If the purchase flow works end-to-end, your Gumroad channel is ready.
Test the Landing Page Flow
- Open your Google Sites landing page in an incognito window
- Enter an email address in the capture form
- Submit the form
- Verify that the email appears in your Google Forms responses
If the email capture works, your landing page is ready.
Interactive check-in: Did your agent pass 18/20 stress test conversations? Did the Gumroad purchase flow complete successfully? Did the landing page email capture work? If all three pass, proceed to Step 8. If your agent failed more than 2 conversations, update your system prompt and re-test. Do not launch with a broken agent.
Step 8: Create Your Agent Documentation and Deliverables
Paid customers expect more than just a link to a GPT. They expect documentation, setup guides, and support. You will create these now.
Write the Setup Guide
Open Google Docs. Write a 3-5 page setup guide titled “Customer Service Agent Pro — Quick Start Guide.” Include these sections:
- Getting Started (1 page): How to access the agent, what you need (your FAQ document, policies document, product catalog), how to upload your knowledge files.
- Uploading Your Knowledge Base (1 page): Step-by-step instructions for creating and uploading the three knowledge files. Include a template for each: FAQ template, policies template, product catalog template. Provide a link to copy a Google Docs template.
- Testing Your Agent (1 page): How to test with 10 sample customer questions. How to identify gaps in your knowledge base. How to fix common issues (agent giving wrong answers, agent not finding information, agent being too generic).

- Troubleshooting (1 page): Common problems and solutions. “Agent gives wrong answers” → update knowledge base. “Agent is too slow” → reduce knowledge file sizes. “Agent doesn’t handle my specific industry” → add industry-specific knowledge files.
Export and Upload to Gumroad
- In Google Docs, click File > Download > PDF Document (.pdf)
