Email marketing is not dead. Bad email marketing is dead. The difference between a 2% open rate and a 42% open rate is the same as the difference between a cold call and a warm introduction — relevance. AI does not replace your email strategy. It makes every email relevant to the person reading it. This guide walks you through building a complete AI-powered email marketing system: infrastructure, content generation, automated sequences, intelligent segmentation, and optimization. Follow it in order. Do not skip steps.
Prerequisites
Before you start, you need the following:
- A laptop with a modern browser (Chrome or Firefox)
- A Mailchimp account (free tier works for your first 1,000 subscribers) — go to mailchimp.com and sign up, or use ConvertKit if you prefer (free tier covers 1,000 subscribers)
- An OpenAI API key ($10 minimum credit) — go to platform.openai.com/api-keys
- A Make account (free tier allows 1,000 operations/month) — go to make.com and sign up
- A custom domain you own (required for email deliverability) — if you do not have one, buy one at Namecheap for ~$10/yr
- Access to your domain’s DNS settings (through your registrar or Cloudflare)
- 5-7 hours of uninterrupted time for your first full build
Total upfront cost: $10 for the OpenAI API key + $10/year for a domain. Everything else is free until you have paying clients or exceed free-tier limits.
Step 1: Set Up Your Email Infrastructure
Infrastructure is the unsexy foundation that determines whether your emails land in inboxes or spam folders. Skip this step and every email you send is wasted. Do it right once and your deliverability compounds over time.
Create Your Email Service Provider Account
Open your browser and go to mailchimp.com. Click Sign Up Free. Enter your business email, create a password, and verify your account. You should see the Mailchimp dashboard — a clean interface with a navigation bar on the left and a “Create” button at the top.
Do you see the dashboard with the left navigation bar? If you see a setup wizard instead, complete it. Mailchimp walks you through basic info (business name, website, physical address). Fill it in accurately — the physical address is legally required in every email footer (CAN-SPAM Act compliance).
Configure Your Sender Domain and DNS Records
This is the most important technical step in the entire guide. Without proper DNS configuration, your emails will land in spam. No amount of AI optimization fixes broken deliverability.
In the Mailchimp dashboard, click Settings → Domains. Click Add & Verify Domain. Enter your custom domain (e.g., mail.yourdomain.com). Mailchimp will display three DNS records you need to add:
- SPF (Sender Policy Framework) — A TXT record that tells receiving servers which IPs are authorized to send email on behalf of your domain
- DKIM (DomainKeys Identified Mail) — A CNAME record that adds a digital signature to your emails, proving they were not tampered with in transit
- DMARC (Domain-based Message Authentication, Reporting & Conformance) — A TXT record that tells receiving servers what to do if SPF or DKIM fails
Open a new browser tab and log in to your DNS provider (Namecheap, Cloudflare, GoDaddy, etc.). Navigate to your domain’s DNS management page. Add each record exactly as Mailchimp specifies. Pay close attention to:
- Record type — TXT vs CNAME. Getting this wrong silently breaks everything.
- Host/Name field — Some providers want the full subdomain, others want only the subdomain prefix. If Mailchimp says
k1._domainkey.mail.yourdomain.com, your provider may want onlyk1._domainkey.mail. - Trailing dots — Some DNS providers add a trailing dot automatically. If Mailchimp’s value already ends with a dot, do not add another.
Save each record. DNS propagation takes 5 minutes to 48 hours, though most updates complete within 15 minutes.
Go back to Mailchimp’s Domains page. Click Verify Domain. You should see a green checkmark next to each DNS record type (SPF, DKIM, DMARC).
Do you see three green checkmarks? If any show a red X, the DNS record is incorrect. Common fixes: wait 15 minutes and try again (propagation delay), check for extra spaces in the record value, verify the host field matches your provider’s format. If DKIM keeps failing, delete the CNAME record and re-add it — typos in CNAME records are the most common failure point.
Set Up Your Audience and Basic Segments
In Mailchimp, click Audience → Audience Dashboard. If you just created your account, you have one default audience. Click Manage Audience → Settings and update the default “From” email address to use your verified domain (e.g., hello@yourdomain.com).
Now create your base segments. Click Audience → Segments → Create Segment. Build these four:
- New Subscribers — Condition: “Date Added” is within the last 7 days
- Engaged — Condition: “Open Rate” is greater than 0% AND “Last Open Date” is within the last 30 days
- Disengaged — Condition: “Last Open Date” is more than 90 days ago
- Customers — Condition: “Purchase Activity” has any value (or use a custom tag if you do not have e-commerce connected)
You should see 4 segments listed on the Segments page. Do you see them? If the count shows “0 contacts” for some segments, that is correct — you have not added subscribers yet. The segments populate automatically as contacts enter your audience.
Send a Test Email
This is your first checkpoint. Click Create → Email → Regular. Create a simple test email with the subject line “Test — please ignore.” Send it to your own email address.
Send a test email to yourself. Did it arrive in the inbox (not spam)? If it went to spam, recheck your DNS records. Go back to Settings → Domains and verify all three records show green checkmarks. If they do, the issue may be your email content — some spam filters flag test emails because they are short and lack unsubscribe links. Add a footer with your physical address and an unsubscribe link, then resend.
Expected result: The email appears in your inbox within 2 minutes. The “From” name shows your verified domain. The email footer contains your physical address and an unsubscribe link.
Step 2: Build the AI Content Generation Pipeline
You are going to build a system that generates email copy from a brief — a short description of what you want to communicate. This is not about replacing human judgment. It is about producing a strong first draft in 30 seconds instead of 30 minutes, then editing it into shape.
Configure OpenAI Integration
Log in to Make.com. Click Create a New Scenario. You should see an empty canvas with a large “+” button in the center.
Do you see the empty scenario canvas? If you see a template gallery instead, click “Create new” in the top-right corner.
Click the “+” button. Search for OpenAI ( ChatGPT ) and select it. Choose the Create a Chat Completion module. A configuration panel will appear.
In the “Connection” field, click Add. Enter your OpenAI API key (the one starting with sk-). Click Save. You should see “Connected” in green. If you see an error, your API key is wrong or your account has no credit. Go to platform.openai.com/billing, add credit, and try again.
Set the model to gpt-4o. Set the temperature to 0.7 — high enough for creative variation, low enough to avoid rambling.
Create Prompt Templates for Email Types
You need four prompt templates. Each one produces a different email type. Here they are — copy them exactly, replacing the bracketed placeholders with your business information:

Build the Make.com Workflow
Now you wire everything together. Your Make.com scenario will take an email brief, generate the copy using OpenAI, and save it as a draft in Mailchimp.
Module 1: Webhook (Trigger)
Click the “+” to add a new module before your OpenAI module. Search for Webhooks and select Custom Webhook. Click Add, name it email-brief-webhook, and click Save. Make.com will generate a webhook URL. Copy it — you will need it later.
Click Determine Data Structure. Add these fields:
email_type(type: text) — values: welcome, nurture, promo, re-engagementtopic(type: text) — the email topic or offercta(type: text) — the call to actionaudience_segment(type: text) — the target segment
Module 2: Router (Conditional Logic)
After the Webhook, add a Router module. This routes the workflow to different OpenAI prompts based on the email_type field. Create four routes:

Module 3: Mailchimp (Create Draft)
After each OpenAI module, add a Mailchimp module. Select Create a Campaign (or “Add to Campaign” depending on your Mailchimp plan). Configure it to:
- Set the campaign type to “Regular”
- Map the OpenAI output’s subject line to the campaign subject
- Map the OpenAI output’s body to the campaign content (HTML format)
- Set the audience to the segment specified in
audience_segment - Set the status to “Save as Draft” — never auto-send AI-generated content without review
Your final scenario should look like: Webhook → Router → [4 branches, each with OpenAI → Mailchimp]. You should see 5 connected modules with lines between them.
Test the Pipeline
Open a new browser tab. Use a tool like Postman, or simply use curl in your terminal, to send a POST request to your webhook URL:

Go back to Make.com and click the Run Once button (the play icon at the bottom). Then check your Mailchimp account. Navigate to Campaigns → Drafts.
Run the workflow. Does the generated email appear in your drafts? You should see a new draft campaign with an AI-generated subject line and body. If the draft does not appear, check these common errors:
- “Authentication failed” — Your Mailchimp API key is wrong. Go to Make.com, open the Mailchimp module, and re-authenticate.
- “Audience not found” — The
audience_segmentvalue does not match any segment name in Mailchimp. Make sure the names match exactly, including capitalization and spaces. - “OpenAI returned empty” — Your prompt is too restrictive or the API call timed out. Increase the “Max Tokens” setting in the OpenAI module to 1000 and try again.
Open the draft in Mailchimp. Read the email. Does it sound natural? Is the CTA clear? Does it match the prompt you configured? The first generation is rarely perfect — that is expected. You will refine prompts over time. The goal right now is a functional pipeline, not a final draft.
Expected output: A Mailchimp draft campaign with a subject line (e.g., “Welcome aboard — here is your starter kit”), a preview text line, and a 150-200 word email body with a clear CTA.
Step 3: Design the Automated Sequences
Individual emails are not an email strategy. Sequences are. A sequence is a chain of emails triggered by a specific action, sent at specific intervals, with a specific goal. You are going to build four sequences that cover the entire subscriber lifecycle.
Welcome Series (5 Emails)
The welcome series fires when someone subscribes. Its goal: establish trust, deliver the lead magnet, and set expectations. If someone does not open your first three emails, they will never open any.
In Mailchimp, click Automations → Create → Welcome new subscribers. This creates a pre-built automation. Customize it:
Email 1 — Immediate Send (0 hours delay)
- Subject: “Here is your [LEAD MAGNET] — plus what to expect”
- Body: Deliver the lead magnet. One paragraph. One link. No sales pitch.
- CTA: Download the lead magnet
Email 2 — 24 hours after Email 1

Configure each email’s timing by clicking the delay node between emails and setting the exact hour delay. Save the automation.
Nurture Sequence (3 Emails)
The nurture sequence fires when a subscriber has been on your list for 14 days but has not purchased. Its goal: move them from interested to ready-to-buy.
Click Automations → Create → Custom. Name it “Nurture Sequence.” Set the trigger: “Date Added” is at least 14 days ago AND “Purchase Activity” is empty.
Email 1 — Day 14
- Subject: “Still thinking about [TOPIC]? Here is a shortcut”
- Body: Address the hesitation directly. “Most people overthink [TOPIC].” Provide a framework or checklist that simplifies the decision.
- CTA: Download the decision framework
Email 2 — Day 17
- Subject: “What happens when you stop overthinking [TOPIC]”
- Body: Tell a story of someone who took action. Focus on the before/after contrast.

Email 3 — Day 21

- Body: Direct offer email. State the offer, the deadline, and what happens after the deadline (price increase, offer goes away, etc.). Be honest. Do not fabricate urgency.

Re-engagement Campaign (3 Emails)
The re-engagement campaign fires when a subscriber has not opened an email in 90 days. Its goal: either re-activate them or clean them from your list. Inactive subscribers damage your sender reputation.
Create a custom automation. Set the trigger: “Last Open Date” is more than 90 days ago.
Email 1 — Day 0
- Subject: “We miss you — here is something free”
- Body: No guilt. Offer something of immediate value — a new resource, an exclusive discount, early access.
- CTA: Claim your free [RESOURCE]
Email 2 — Day 7 (only if Email 1 was not opened)
- Subject: “Are we still doing this?”
- Body: Casual check-in. “If this is no longer relevant, no hard feelings.” Give a clear unsubscribe option.
- CTA: Update your preferences / Unsubscribe
Email 3 — Day 14 (only if Email 2 was not opened)
- Subject: “Last email from us”
- Body: Final notice. “This is the last email you will receive from us unless you click below.” Provide one link to stay subscribed.
- CTA: Keep me subscribed
- Post-send action: If not opened within 48 hours, automatically archive the subscriber (do not delete — you may need the data later).
Post-Purchase Follow-Up (2 Emails)
The post-purchase sequence fires when a customer makes a purchase. Its goal: reduce buyer’s remorse, encourage engagement, and set up the next sale.
Create a custom automation. Set the trigger: “Purchase Activity” — any purchase.
Email 1 — 1 hour after purchase
- Subject: “Your order is confirmed — here is what happens next”
- Body: Confirm the purchase. Set expectations for delivery, onboarding, or next steps. Include a link to a support resource.
- CTA: Access your purchase / Start here
Email 2 — 7 days after purchase
- Subject: “How is [PRODUCT] working for you?”
- Body: Check in. Ask for feedback. Offer a tip they might have missed. Include a gentle upsell or cross-sell if relevant.

Configure Triggers and Timing
For each sequence, verify the trigger conditions and delay settings. Open each automation and confirm:
- The trigger fires on the correct event (subscription, purchase, inactivity)
- The delay between emails matches the schedule above
- Conditional sending is configured (e.g., re-engagement Email 2 only sends if Email 1 was not opened)
- The “From” name and email address use your verified domain
- Each email includes an unsubscribe link in the footer
Do you see all four automations listed on the Automations page with “Draft” status? If any are missing, go back and create them. If the trigger conditions look wrong, edit the automation and adjust.
When ready, toggle each automation from “Draft” to “Active.” Start with the welcome series first — it has the highest impact and the lowest risk.
Step 4: Add AI-Powered Segmentation
Static segments are a starting point. AI-powered segmentation adapts based on behavior, not just demographics. You are going to set up behavioral rules, dynamic content, and A/B testing that uses AI to generate and evaluate variants.
Set Up Behavioral Segmentation Rules
In Mailchimp, go to Audience → Segments → Create Segment. Build these behavioral segments on top of the base segments from Step 1:
- Hot Leads — Conditions: Opened last 3 emails AND clicked at least 1 link in the last 14 days. These subscribers are primed for a purchase. Send them promotional content.
- Warm Leads — Conditions: Opened at least 1 of the last 5 emails AND has not purchased. These subscribers are interested but not ready. Send them nurture content.
- Cold Leads — Conditions: Opened 0 of the last 5 emails AND has not clicked in 60 days. These subscribers are disengaging. Send them re-engagement content.
- VIP Customers — Conditions: Purchase count is greater than 2 AND last purchase date is within 60 days. These are your best customers. Send them exclusive offers and early access.
- At-Risk Customers — Conditions: Purchase count is greater than 0 AND last purchase date is more than 90 days ago. These customers are churning. Send them win-back content.
Each segment updates automatically as subscriber behavior changes. You should see 5 new segments on your Segments page, with counts that shift daily.
Configure Dynamic Content Based on Segment
Dynamic content changes what appears inside an email based on who is reading it. One email, multiple versions.
In any Mailchimp campaign, click Edit Design. In the email builder, add a Content Block. Click on it, then click Dynamic Content (the icon that looks like a split arrow). You will see a panel where you can create rules.
Create a rule: “If subscriber is in segment Hot Leads, show this content.” Write a direct promotional message with a buy button. Then create a second rule: “If subscriber is in segment Warm Leads, show this content.” Write a softer nurture message with a learn-more button. Leave a default version for all other subscribers.
When the email sends, each subscriber sees the version matching their segment. One campaign, three experiences.
Do this for at least one key email in each sequence. The welcome series Email 5 is a good candidate — hot leads get a direct offer, warm leads get a free trial, everyone else gets a soft CTA.
A/B Testing with AI-Generated Variants
A/B testing with AI means you generate two subject lines, two bodies, or two CTAs automatically, test them, and let the data decide. Here is how to set it up:
Step 4a: Generate Variants
Go back to your Make.com scenario. Duplicate the OpenAI module in one of the routes. Change the temperature in the duplicate to 1.0 — this produces more creative, varied output. Keep the original at 0.7. Now each email brief generates two variants: one conservative, one creative.
Add a Mailchimp — Create A/B Campaign module after both OpenAI modules. Configure it to:
- Send Variant A (temperature 0.7) to 50% of the test group
- Send Variant B (temperature 1.0) to 50% of the test group
- Set the test sample size to 30% of the audience (enough for statistical significance, leaving 70% for the winner)
- Set the winning metric to Click Rate (not open rate — opens are unreliable due to Apple’s Mail Privacy Protection)
- Set the test duration to 24 hours
- After 24 hours, the winning variant sends to the remaining 70%
Step 4b: Run Your First A/B Test
Create a brief for a nurture email. Send it through the Make.com workflow. Check Mailchimp — you should see an A/B campaign in your drafts with two variants.
Add a test subscriber to each segment. Do they receive the correct email variant? Create two test contacts in Mailchimp — one in “Hot Leads” and one in “Warm Leads.” Send the A/B campaign to a test list containing both contacts. The Hot Leads contact should see the promotional version. The Warm Leads contact should see the nurture version.
Expected result: Both test contacts receive the email. The Hot Leads contact sees variant content with a direct purchase CTA. The Warm Leads contact sees variant content with a learn-more CTA. If both contacts see the same content, check your dynamic content rules — the segment assignment may not have propagated. Wait 5 minutes and resend.
Common errors:
- “Not enough subscribers for A/B test” — Mailchimp requires at least 100 subscribers per variant. Use a simple A/B test (not the Make.com version) until your list grows.
- “Both variants are identical” — Your OpenAI temperature settings may not be different enough. Increase Variant B’s temperature to 1.2 and add a note in the prompt: “Take a creative risk with this version.”
- “Dynamic content not showing” — The subscriber must be in the segment before the email is sent, not after. Segment membership at send time determines what they see.
Step 5: Optimize and Scale
Your system is running. Now you make it better, continuously, using data and AI.
Open Rate and CTR Benchmarks
You need to know what “good” looks like before you can improve. Here are industry benchmarks for AI-optimized email campaigns (these are higher than industry average because AI-personalized content outperforms generic content):

Run this weekly. After 4 weeks, you will have data on which psychological triggers work best for your audience. Double down on the winners. Stop generating variants that consistently lose.
Send Time Optimization
The best time to send an email is when your specific audience is most likely to open it. Not “Tuesday at 10 AM” — that is an average, and averages are meaningless for individuals.
Mailchimp’s built-in send time optimization analyzes when each subscriber is most likely to open. In any campaign, click Schedule → check Send Time Optimization. Mailchimp will deliver the email to each subscriber at their individual optimal time over a 24-hour window.
For more granular control, use AI: export your Mailchimp open-time data (Analytics → Export), feed it to OpenAI with this prompt:
Analyze these email open timestamps for [NUMBER] subscribers. Group them into 4 send-time cohorts based on when they are most likely to open. For each cohort, provide: the optimal send time (day + hour), the number of subscribers in the cohort, and the confidence level of this recommendation.
Use the cohort recommendations to schedule your campaigns. This typically improves open rates by 15-25% compared to a single blast time.
