Step 1: Build Your Content Transformation Pipeline
This is the engine of your entire agency. You will create a system that takes raw content in, processes it through AI with calibrated prompts, and outputs platform-native assets ready for review. Build this once. Use it for every client forever.
1.1 Set Up Your Client Folder Structure
Open Google Drive. Create a main folder called Repurposing Agency. Inside it, create three subfolders:
01_Inbox— where raw content lands02_Working— where transcripts and AI outputs live during processing03_Deliverables— where final reviewed content waits for client approval
Inside 02_Working, create a subfolder called Prompt Library. This is where you store your transformation prompts. You will populate it in Step 1.3.
Inside 03_Deliverables, create a Google Doc template called Client Delivery Template. Open it and add this structure:

1.2 Master the Ingest Process
You need to get raw content into text form fast. Every second counts when you are processing 8-10 clients per week. Here is the exact method for each content type.
For YouTube videos:
- Open the YouTube video in your browser
- Click the “…More” button below the video description
- Click “Show Transcript”
- The transcript panel opens on the right side of the screen
- Click the three-dot menu in the transcript panel
- Click “ Toggl Toggle timestamps” to remove timestamps
- Select all text (Ctrl+A or Cmd+A)
- Copy (Ctrl+C or Cmd+C)
- Open a new Google Doc in the client’s
02_Workingfolder - Paste the transcript
- Name the file:

If the video has no transcript (rare), open Descript, click “New Project,” paste the YouTube URL, and let Descript transcribe it. This takes 2-3 minutes for a 30-minute video.
For podcast episodes:
- Download the MP3 file from the podcast host (most provide direct download links)
- Open Descript or go to otter.ai
- Upload the MP3 file
- Wait for transcription (2-5 minutes depending on length)
- Export the transcript as a .txt file
- Save it to the client’s

For written content (blogs, newsletters):

1.3 Build Your Prompt Library
This is the single most important asset in your agency. Your prompts determine the quality of your output. Bad prompt = bad content = lost client. Open your Prompt Library folder and create a separate Google Doc for each prompt below.

Step 2: Build Your First Portfolio Piece
You need proof that this works before you approach clients. You will now take a real piece of content and run it through your entire pipeline. This becomes your portfolio sample.
2.1 Select Your Source Content
Pick a YouTube video from a creator you admire. Choose one that is 15-45 minutes long and covers a specific topic. The more specific, the better your repurposed content will be.
Go to the video. Follow the YouTube transcript extraction process from Step 1.2. Save the transcript to 02_Working with the file name Portfolio_Transcript.
Read through the transcript once. You need to understand the content before you transform it. If you skip this read-through, you cannot do quality control later.
2.2 Generate All Platform Assets
Open six browser tabs. In each tab, open ChatGPT. You will run all six transformation prompts in parallel. This is the batch processing method and it cuts your production time in half.
Tab 1 — Voice Calibration:
Paste the 00_Voice_Calibration_Prompt into ChatGPT. Fill in the bracketed fields for the creator you selected. Base the voice profile on your familiarity with their content. If you are not sure about specific phrases, go watch 2-3 of their other videos or read their recent social posts first.
ChatGPT will confirm it understands the voice profile. Keep this tab open. You will reference it if the output in other tabs feels off-brand.
Tab 2 — Twitter Thread:
Paste the 01_Twitter_Thread_Prompt with the full transcript appended at the bottom. Hit Enter. While it generates, move to the next tab.
Tab 3 — LinkedIn Post:
Paste the 02_LinkedIn_Post_Prompt with the full transcript. Hit Enter. Move on.
Tab 4 — Instagram Reel Script:

All six outputs should generate within 60-90 seconds. By the time you finish pasting the last prompt, the first outputs are already done.
2.3 Review and Refine Each Output
This step is where amateurs fail and professionals win. Every single piece of AI-generated content needs human review. No exceptions. You are looking for five things on every deliverable:
Voice match: Read the output aloud. Does it sound like the creator? If it sounds like a marketing intern wrote it, rewrite the stiff parts. Replace generic phrases with the creator’s characteristic expressions. If the creator says “look” a lot, use “look.” If they never say “utilize,” change “utilize” to “use.”
Fact check: AI fabricates things with confidence. Verify every statistic, every name, every claim. If the transcript says “70% of founders” and the AI output says “most founders,” change it back to “70% of founders” — specificity is better. If the AI added a statistic that was not in the transcript, remove it.
Platform formatting: LinkedIn posts need double line breaks between paragraphs. Twitter threads need proper numbering. Reel scripts need the visual/text/voiceover format. Blog articles need H2 headings. Email newsletters need a subject line at the top. Check every piece against its platform’s formatting requirements.
Repetition check: Since all six pieces come from the same transcript, you will naturally see the same insights repeated. This is fine across platforms — your LinkedIn audience is not your Twitter audience. But within a single platform, make sure each piece offers a unique angle. If the LinkedIn post and the email segment both use the same anecdote, change one.
CTA check: Every piece must end with a call to action. Twitter thread ends with a CTA tweet. LinkedIn post ends with a question. Reel ends with “Follow for more” or “Save this.” Blog article ends with a next step. Email ends with a reply prompt or link. AI tends to trail off with vague conclusions. Replace them with specific CTAs.
Copy each reviewed and refined output into your Client Delivery Template doc. This is your portfolio piece.
2.4 Create the Quote Graphics in Canva
Open Canva. Click “Create a design.” Select “Instagram Post” (1080 x 1080px).
On the left sidebar, click “Templates.” Search for “quote post.” Pick a clean, minimal template — no busy backgrounds, no excessive decoration. The words should dominate.
Click the text elements. Replace the placeholder text with your first quote from the AI output. Adjust font size so the quote fills the canvas without crowding. Use a bold or semi-bold font for the quote. Use a light or regular font for the attribution.
Click “Share” in the top right, then “Download.” Select PNG format. Download.
Repeat for the top 2-3 quotes. You now have your visual assets.

If anything feels thin or generic, go back and refine. This portfolio piece is your sales tool. It must impress.
Step 3: Set Up Opus Clip and Repurpose.io for Video Content
Video repurposing is where the money is. Clients who produce video content (YouTube, podcasts, webinars) need short-form clips for TikTok, Instagram Reels, and YouTube Shorts. Doing this manually takes hours per video. AI tools do it in minutes.
3.1 Configure Opus Clip
Go to opus.pro and sign up. Start the 7-day free trial — you get enough credits to process several videos.
Once logged in, you see the Opus Clip dashboard. Here is how to configure it for client work:
- Click “New Clip” in the top navigation
- Paste a YouTube URL from your portfolio creator’s video
- Before clicking “Generate,” configure these settings:
- Clip length: Select “30-60 seconds” — this is the sweet spot for TikTok and Reels
- Number of clips: Select “10” — Opus will find the top 10 most engaging segments
- Aspect ratio: Select “9:16” (vertical) — this is the format for TikTok, Reels, and Shorts
- Language: Select the language of the video
- Click “Generate”
Opus Clip analyzes the video and scores each segment for viral potential. This takes 5-10 minutes for a 30-minute video. You will see a progress bar.
When processing completes, you see a list of clips ranked by “virality score.” Each clip has a thumbnail, a score (out of 100), and a preview button. Click “Preview” on the top 3-5 clips. Watch each one.
Quality criteria for selecting clips:
- The clip must make sense without context (no references to “what I said earlier”)
- The speaker must look engaged and animated (not mid-sentence or looking away)
- The insight must be self-contained and valuable
- The score matters but is not gospel — a clip scored 85 that feels boring is worse than a clip scored 70 that has a great hook
For each clip you want to keep, click “Edit.” This opens Opus Clip’s editor where you can:
- Trim the start and end points more precisely
- Add captions (click “Captions” in the left sidebar, select a style — the bold white text with colored highlight words performs best)
- Adjust the framing if the speaker is off-center
When finished, click “Export.” Download as MP4. Save to 03_Deliverables with the naming convention [ClientName]_Clip[number]_[Date].mp4.
3.2 Configure Repurpose.io
Repurpose.io automates cross-platform video distribution. When your client posts a TikTok, Repurpose automatically publishes it as an Instagram Reel and a YouTube Short. No manual uploading.
Go to repurpose.io and sign up. Start the 14-day free trial.
Once logged in:
- Click “Add Connection” in the left sidebar
- Connect the platforms your client uses. For a typical creator, connect:
- TikTok (as a source)
- Instagram (as a destination)
- YouTube (as a destination)
- You need login credentials for each platform. For your own testing, use your personal accounts.
- After connecting, click “Create Workflow”
- Select “TikTok” as the source
- Select “Instagram Reels” and “YouTube Shorts” as destinations
- Click “Next”
- Configure publishing settings:
- Instagram Reels: Enable “Remove watermark” (critical — Instagram’s algorithm demotes content with TikTok watermarks). Set “Publish immediately” or schedule for optimal posting times.
- YouTube Shorts: Enable “Add as Short” (videos under 60 seconds automatically get the Shorts format). Set title format to “[Original TikTok Title]” — you can customize later.
- Click “Activate”
Now, whenever your client posts a TikTok, Repurpose.io automatically publishes it to Instagram Reels and YouTube Shorts within minutes. This saves you 10-15 minutes per video in manual uploading.

If Opus Clip’s output feels low quality, try a different source video. Some videos produce better clips than others — highly conversational, insight-dense content works best. Lecture-style or slow-paced content produces weaker clips.
Step 4: Set Up Make.com Automation
This is the step that takes you from “freelancer doing everything manually” to “agency owner running a system.” Make.com connects your tools together so that content flows from ingest to transformation to delivery with minimal manual intervention.
4.1 Create Your Make.com Account
Go to make.com and sign up. Start the 14-day free trial of the Pro plan — you need more operations than the free tier allows.
Once logged in, you see the Make dashboard. Click “Create a new scenario” in the top right. You are now on the scenario builder canvas.
4.2 Build the Auto-Ingest Scenario
This scenario watches a Google Drive folder for new transcripts and notifies you when content is ready to process.
- Click the large “+” button in the center of the canvas
- Search for “Google Drive” and select it
- Select the “Watch Files in a Folder” module
- Connect your Google Drive account (click “Add,” follow the OAuth flow)
- Configure the module:
- Folder: Select your
01_Inboxfolder - Watch: Select “New files”
- File types: Select “Documents” (this catches .txt and .docx files)
- Folder: Select your
- Set the schedule: Click the clock icon at the bottom of the module. Set it to run “Every 15 minutes” during business hours

Click “Save” in the bottom left. Name this scenario “Auto-Ingest.” Click the “Run once” button to test it. Drop a test file into your 01_Inbox folder. You should receive a notification within 15 minutes.
4.3 Build the Transcript-to-ChatGPT Scenario
This is the advanced automation. It takes a new transcript, sends it to ChatGPT with your Twitter Thread prompt, and saves the output to a Google Doc. Build this after you have 2-3 clients and are comfortable with the manual process.
- Create a new scenario called “Auto-Twitter-Thread”
- Add a Google Drive “Watch Files” module (same as 4.2, pointing to
01_Inbox) - Add a Google Drive “Download a File” module connected to the watch module
- Add an OpenAI
“Create a Chat Completion” module:
- Connect your OpenAI API key (from platform.openai.com/api-keys)
- Model: Select “gpt-4o”
- Messages: Add a system message with your voice calibration prompt text. Add a user message with your Twitter Thread prompt text plus the transcript content (mapped from the download module output)
- Temperature: 0.7 (good balance of creativity and consistency)
- Max tokens: 1000 (enough for a 7-10 tweet thread)
- Add a Google Docs “Create a Document” module:

Repeat this pattern for each platform prompt. Create separate scenarios for LinkedIn, Instagram Reel, Blog, and Email. Each follows the same structure: Google Drive trigger → Download → ChatGPT with specific prompt → Google Docs output.
4.4 Build the Delivery Notification Scenario
- Create a new scenario called “Delivery-Ready”
- Add a Google Drive “Watch Files” module pointing to
03_Deliverables - Add an Email module (Gmail) configured to send the client an email:
- To: Client’s email (you set this per client)
- Subject: “Your repurposed content is ready — Week of [Date]”
- Body: “Hi [Client Name], your content for this week is ready for review. Access it here: [Link to Google Drive folder]. Please review and approve by [Day]. Reply with any changes.”
- Save and activate

You do not need the advanced ChatGPT scenarios running immediately. Start with the Auto-Ingest and Delivery scenarios. Add the transformation automations once your manual process is dialed in and you have paying clients.
Step 5: Land Your First Client
You have a portfolio, a workflow, and automation infrastructure. Now you need paying clients. This step covers the exact outreach method, the pitch, and the onboarding process.
5.1 Identify Target Clients
Open LinkedIn. Search for terms related to your niche. If you want to serve SaaS founders, search “SaaS founder.” If you want to serve fitness coaches, search “online fitness coach.” If you want to serve real estate agents, search “real estate coach.”
Look for creators who meet all three criteria:
- They produce long-form content regularly (YouTube videos, podcasts, or long newsletters) — this is your raw material
- They post inconsistently on short-form platforms — this is your value proposition
- They have 10,000-100,000 followers — small enough to be approachable, large enough to afford your services
Build a list of 20 targets. Use a simple Google Sheet with columns: Name, Platform, Follower Count, Content Type (YouTube/Podcast/Newsletter), Last LinkedIn Post Date, Email/DM Contact.
5.2 Execute the Proof of Value Method
This is the highest-converting client acquisition method in the content repurposing space. Conversion rate: 30-40%. Here is exactly how to do it.
For each target client:
- Find their best performing piece of content from the last 30 days. Look for the YouTube video or podcast episode with the most views, or the newsletter with the most engagement.
- Extract the transcript using the method from Step 1.2.
- Run the transcript through your full pipeline: all six prompts, quality control, quote graphics. This takes 30-45 minutes per client now that your workflow is dialed.

- If they have a YouTube channel, watch 2-3 recent videos and note speaking patterns.

Merge the AI-generated voice profile with the client’s questionnaire answers. This combined document becomes your definitive voice reference for that client. Save it in 02_Working as [ClientName]_Voice_Profile.

6.3 Run the Calibration Test
Before producing real deliverables, run a test. Take the client’s most recent piece of content, run it through your full pipeline using their calibrated voice prompt, and send them the output with this message:
